Two barrels of hydrocarbons, two very different cost stories. Naphtha and ethane are the raw inputs that steam crackers turn into ethylene, the building block behind plastics, packaging, and thousands of downstream products. When the price gap between these two feedstocks widens or snaps shut, it doesn't just move a spreadsheet line it reshuffles which regions of the world can profitably make chemicals at all.
Ethane, a natural gas liquid, is priced off Mont Belvieu hub benchmarks and tracks natural gas economics. Naphtha, a crude-oil derivative, moves with global oil prices and refinery output. Because these two feedstocks answer to different commodity cycles, the spread between them not the absolute level of either is what determines competitiveness. LyondellBasell's first-quarter 2026 investor materials illustrated just how far that spread can stretch: between February and March 2026, ethylene cash costs for U.S. and Middle East ethane-based crackers held stable near $700 per ton, while China's naphtha-based ethylene costs surged from roughly $1,200 to $1,800 per ton over the same window, and European naphtha costs climbed from $900 to $1,200 per ton. That is a cost gap of well over $1,000 per ton separating gas-fed and oil-fed producers making the identical molecule.
The scale of that gap wasn't theoretical this year. LyondellBasell's Q1 2026 earnings call described more than 20% of global ethylene, polyethylene, and polypropylene capacity as directly affected by the conflict in the Middle East, as Strait of Hormuz shipping bottlenecks squeezed naphtha and crude flows bound for Asia. Reporting on the disruption noted that Northeast Asian ethylene prices roughly doubled to about $1,351 per metric ton, forcing producers including LG Chem and Mitsubishi Chemical to cut steam-cracker operating rates to minimum sustainable levels rather than run at a loss. Meanwhile, LyondellBasell reported first-quarter EBITDA of $615 million, up nearly 50% sequentially, as its U.S. Gulf Coast ethane-based assets captured a widened cost advantage while naphtha-exposed rivals absorbed the shock.
The U.S. Energy Information Administration's Short-Term Energy Outlook forecasts that U.S. ethane net exports will grow 14% in 2025 and a further 16% in 2026, driven by new export terminal capacity and larger carrier vessels. China has historically absorbed the largest share of that supply, accounting for 47% of U.S. ethane exports in 2024, as crackers there are reconfigured or newly built to run on ethane instead of naphtha. This steady expansion of tradeable ethane supply is gradually loosening the regional lock that naphtha-based Asian and European crackers once held on flexible feedstock sourcing, even though pipeline and terminal buildouts move far more slowly than spot-price swings.
Feedstock volatility doesn't just move input costs it compresses the margin crackers actually earn on the finished ethylene. S&P Global Commodity Insights assessed the Northwest European cracker spot margin at $124.79 per metric ton in mid-May 2024, against a five-year average of $324.17 per metric ton, with European operating rates sitting near 70%-75% versus a historically normal 80%-90%. Europe's chemical industry association Cefic has separately noted that the region's share of global chemical sales has fallen to 13%, while China's share has climbed to 46%, a shift that industry commentary directly ties to Europe's structurally higher naphtha and energy costs relative to gas-advantaged producers elsewhere.
Consulting firm Oliver Wyman's 2026 chemical industry outlook projects roughly 3% production growth for both the U.S. and European chemical sectors through 2026, but flags that U.S. producers continue to benefit from cheaper domestic feedstock even as tariff and supply-chain pressures raise input costs at the margin. The practical implication for buyers is that contract structures matter as much as the headline commodity price: procurement teams locked into naphtha-indexed formulas are now exposed to swings measured in hundreds of dollars per ton within a single quarter, while those with access to ethane-based or diversified supply have far more insulation. For producers, the spread has become a location decision as much as a trading one new cracker investment increasingly follows wherever the feedstock cost curve is flattest.
Naphtha and ethane volatility is no longer a background variable in chemicals it is the primary driver of which regions win new capacity, which plants run profitably, and which get idled. As ethane export infrastructure expands and naphtha remains hostage to crude and geopolitical shocks, the spread between the two is likely to stay wide and unpredictable, keeping feedstock strategy at the center of chemical industry decision-making rather than at the edge of it.
